A realtor I know closed her second-quarter numbers and had 4 more transactions than the same window last year. Same market. Same team. Same open houses.
The only thing that changed was who was answering her leads at 9pm on Thursdays.
She’d built an AI follow-up agent. It replied to inbound Zillow leads, ISA-style, in her voice, within 4 minutes. It qualified them, dropped her Calendly link when they fit, and pinged her the moment someone said the word “cash” or named a neighborhood in her prime zip codes.

Take the free scorecard →She stopped losing leads to whichever agent replied first. That’s the entire story.
AI for real estate agents follow-up: what the research actually says
The National Association of Realtors runs this study every year and the numbers do not move much. A lead that gets a real response inside 5 minutes converts at somewhere between 6x and 8x a lead that waits an hour. Wait until the next morning and you are competing with three agents who beat you to the reply. Most of those leads never call you back.
That’s the whole conversion gap right there. It is not skill, it is not scripting, it is not follow-up frequency. It is the first reply.
For a solo agent that is impossible to guarantee by hand. You are on a listing appointment, or driving carpool, or asleep. The lead does not care. They filled out a form and they want an answer NOW.
The five pieces a working realtor AI follow-up needs
1. A voice model trained on your actual DMs and past client emails. Not “here’s my brand voice.” Real writing samples. Two texts to a past client, two emails, one Zillow reply you actually sent. The agent extracts your cadence, your greetings, how you handle a wishy-washy answer. Skip this step and every reply reads like a bot.
2. Two qualifying questions that mirror your intake. Mine (for a realtor client) are “what’s the timeline you’re targeting?” and “have you talked to a lender yet?” The first sorts hot from cold. The second flags whether they need my lender referral, which is a whole other revenue stream.
3. Branching path with a real calendar and a real property database. If the lead fits, the agent drops a Calendly link on your calendar. If they mention a neighborhood you cover, it can pull 3 active listings from your MLS feed and offer them in the reply. Everything else routes to a “let me have Belkis follow up personally” hand-off.
4. A human-handoff rule. The moment someone asks a legal or price-negotiation question, the agent stops and pings you. Real estate is high-stakes. You want your AI answering “when can we tour?”, not “can you get them down to $410?”
5. A weekly report you actually read. Every Friday: leads replied to, qualified, appointments booked, escalations to you. If you can’t see the numbers, you can’t trust the machine.
What she found that surprised her
Two things she did not expect from the first 60 days:
First, the after-hours leads converted BETTER than the daytime ones. Because they were used to being ignored overnight. Getting a real reply in 4 minutes at 10pm felt like personal service. It was not, it was an agent. But it converted like personal service.
Second, her sphere started referring her more. Because past clients would text her about a family friend, the AI would reply in her voice within minutes, and the family friend would tell everyone she was on top of it. Referral loops are downstream of speed.
She did not add any new lead sources. She did not spend a dollar more on Zillow. She just stopped losing what she already had.
If you’re a solo agent or a team of two watching leads leak overnight, this is the fix. Weekend install, live Monday, replying in your voice by the time you’re back on Tuesday’s showings.
